To operationalise AI in the digital workplace, you need four foundational layers. Each one must be in place before AI can deliver reliable value. 

Content layer 

The content layer defines the quality, accuracy, and reliability of the information your AI will draw from. If this layer is weak, every downstream AI output is compromised. If this layer is weak, AI will not ‘figure it out’. It will surface contradictions, prioritise the wrong sources, and generate answers that appear credible but are unreliable. This introduces risk and reduces trust. 

Objective: Establish a controlled, trusted content estate that AI can reliably use to generate accurate responses.

What must be in place:  

• Removal of duplicate or outdated content. AI should not be required to interpret conflicting versions of the same information. 

• A consistent metadata and taxonomy model applied across all content to provide context, improve retrieval and support relevance. 

• Clear content ownership and accountability, with named owners responsible for accuracy and ongoing maintenance. 

Operational standard: Content is current, uniquely owned, and structured in a way that AI can interpret without ambiguity.

Structure layer 

The structure layer defines how information is organised, connected and surfaced across the digital workplace. If this layer is weak, AI will retrieve information without context, surface irrelevant or partial answers and reinforce fragmentation.

Objective: Design an information architecture that reflects how work is actually performed, enabling AI to retrieve and assemble information in the right context.

What must be in place: 

• A task-based structure, organised around how employees find and use information, not internal hierarchies or legacy site models. 

• Clearly defined content groupings and relationships, so related information is connected and can be interpreted together, for example through the SharePoint hub structure. 

• Defined ownership of sites and structures, ensuring ongoing alignment, maintenance and control. 

Operational standard: Information is logically structured, consistently organised, and easy to navigate. AI can identify the most relevant sources and understand how content relates across the environment.

Governance layer 

The governance layer defines how information is controlled, maintained and protected over time. It ensures that AI operates within clear boundaries and does not introduce  risk. If this layer is weak, AI will surface outdated, incorrect or restricted information without distinction. Errors scale quickly, sensitive data may be exposed, and trust in the digital workplace deteriorates.

Objective: Establish governance models that maintain content quality, enforce control, and protect sensitive information in an AI-enabled environment.

What must be in place: 

• Formal governance standards for content creation and approval to ensure quality control. 

• Defined content lifecycle policies, including review cycles, ownership validation and automated expiry for outdated material. 

• Apply and manage a permissions model, ensuring access is appropriate, up to date and aligned to roles and data sensitivity. 

Operational standard: Content remains accurate, permissions are correctly applied, and governance is actively enforced. AI cannot introduce risk. 

Validation layer

The validation layer ensures the intranet is fit for purpose before AI is deployed at scale. It confirms that the underlying system performs as expected under real conditions. If this layer is weak, AI will add less value than it should. Issues will be discovered by employees, not via testing, reducing business confidence.

Objective: Verify that content, structure and governance operate effectively under AI-driven access before wider rollout.

What must be in place: 

• Scenario-based testing using real employee queries, validating the accuracy, relevance and completeness of AI-generated responses. 

• Identification and remediation of content gaps, conflicts and inconsistencies surfaced through testing. 

• Ongoing monitoring and feedback loops to track AI performance and continuously refine outputs over time. 

Operational standard: AI responses are accurate and useful. The system has been tested against real use cases, and gaps have been addressed before scale.

Preparing Your Organisation 

Bringing AI into the digital workplace requires thoughtful change management; make sure your IT and content teams are prepared to configure, monitor and fine-tune the AI tools over time. 

Just as importantly, prepare your employees. Offer training on the digital workplace’s new AI capabilities with clear examples of what the AI can and can’t do. Address any fears upfront. Reassure staff that the AI is there to assist, not replace, and that human judgment is still essential. Encourage a healthy scepticism: if the AI generates a draft or answer, users should verify content before taking action. By building confidence and digital literacy, you’ll encourage responsible adoption of AI.

Most internal communications teams still measure engagement by counting clicks, views, and likes, but these surface metrics don’t prove real value or drive better outcomes for the business. In fact, a recent industry study found that 70% of comms teams track basic outputs, while only 12% link communications to business impact. This gap between ambition and reality means comms often remain stuck as a support function rather than a strategic partner. Traditional analytics reporting focuses on activity: how many people clicked or opened something. But these numbers don’t show whether the right people saw the message, understood it, or acted on it. Many organisations launch a new Microsoft 365 digital workplace with great fanfare, only to see engagement plateau within months. Without a long-term digital workplace strategy, the initial excitement fades, and content grows stale – the ‘missing middle’ where a once-promising platform becomes just another forgotten link. For IT Directors and Communications leaders, the key to an engaging digital workplace is to evolve the intranet from a one-off project into a continuously evolving environment that delivers real, ongoing value to employees.  

Plan Beyond Day One

Right after the digital workplace launch buzz, usage often hits a plateau or even declines by the second quarter. Common causes include change fatigue (employees reverting to old habits), lack of fresh content, and the ‘intranet project’ mindset – treating it as finished once it’s launched.  

The antidote is to plan for continuous improvement from day one. Build post-launch activity and ownership into your project plan.  

Before go-live, decide: 

• Who will monitor analytics to optimise journeys 

• Who will keep content fresh on a per site basis 

• How and who will gather feedback 

• Who should attend a cross-functional steering group (with IT, internal communications, HR and business leads) that meets regularly to review intranet performance and drive enhancements based on business outcomes the digital workplace should support 

Measure, Learn, and Adapt

Analytics and user feedback are critical after launch. Go beyond basic page views – see how people actually engage with content (how long they spend, likes, comments). If a page gets no traffic, optimise its value or remove it. Likewise, monitor search queries: repeated searches with no results reveal content gaps you need to fill. Make it a habit to review these insights regularly with your team and adjust the intranet accordingly. This data-driven approach not only makes the intranet more useful over time, but it also proves its ongoing value.  

Keeping content fresh 

Microsoft’s new AI capabilities now make this ongoing management much easier for comms teams. 

Copilot’s Knowledge Agent detects dead links, flagging or archiving old content, and prompting owners to review pages. 

SharePoint Advanced Management (SAM) introduces automated site attestation, or periodic site reviews. Platform owners can schedule messages where site or group owners must confirm that access and sharing settings are still correct.  

Together, these capabilities can help to keep content fresh. 

Gathering feedback  

Annual surveys are a common way to get feedback on the intranet, however, these are high level and often fail to pick up the high value in-the-moment feedback that can deliver great optimisations. Consider embedding feedback forms within sites about the specific content being provided to identify what is missing and where content might be unclear. Looking at feedback alongside the analytics delivers brilliant insight into how a site can be developed.  

Steering groups

Your organisation’s objectives will evolve and a steering group will help to bring new objectives to the fore for prioritisation and discussion on where the digital workplace can help to meet these goals. 

A big advantage of a Microsoft 365 digital workplace is Microsoft’s evergreen innovation – the platform constantly delivers new features and improvements. Instead of letting your intranet stagnate, Comms and IT should work together to plan to pilot new capabilities as they arrive – where they meet a business goal. For example, Microsoft recently announced Copilot CoWork, an AI-driven collaboration tool. With an evergreen mindset, you can trial Copilot CoWork for teams that will benefit from it. If it is useful to employees, this can then be integrated into your digital workplace to boost productivity.
